RPA Implementation: A Step-by-Step Guide

This is a typical 9-step process for RPA development and implementation. Organizations seeking an automation partner can expect this sequence, although variations may occur depending on the specific needs or existing automation setups.

Sometimes, you may already have a defined automation process in mind, or even some RPA systems in place.

However, the general journey usually follows this pattern:

Step 1: Initial Consultation

Though technically the starting point, this step is crucial for shaping the RPA development journey. Every collaboration begins with a conversation— and the RPA process kicks off during the initial call between your company and the automation provider.

During this call, you'll talk to a business advisor or RPA consultant who will ask about your company, your business challenges, and existing processes. The aim here is to get a clear understanding of your needs and vision for automation.

You will also be asked whether you have a specific process you wish to automate or if you're interested in a broader RPA implementation across your organization, in which case, the consultant will help you identify suitable processes for automation.

Depending on your response, you may be invited to a process discovery workshop or asked to review the process you're considering for automation, ensuring it’s ready for implementation.

A key decision-maker (preferably from upper management) should participate in a 30-60 minute discovery call.

The RPA team will gather the necessary information and gain a solid understanding of your automation needs.

Step 2: Process Discovery & Audit | Legal Compliance Review

This step often marks the beginning of our collaboration, where we start adding value by thoroughly analyzing your existing processes.

If you’re unsure about which processes to automate, our RPA consultants and business process experts will engage with your team to identify all active workflows. The objective is to uncover bottlenecks, inefficiencies, and to gain a clear understanding of your actions, tools, and stakeholders involved.

In addition, we'll conduct a detailed review of the legal implications of automation, ensuring compliance with applicable regulations such as HIPAA for the medical billing industry in the U.S.

Following the discovery, a thorough audit of your processes will be carried out to evaluate their automation potential, focusing on expected ROI and overall business value.

We also provide an in-depth look at key RPA metrics that help us assess the automation potential and calculate your return on investment.

Once this analysis is complete, our Technical Architect, in collaboration with the Process Architect, will draft a Process Definition Document (PDD) outlining each process and step in detail.

This step provides valuable insight into how your company operates daily, offering a fresh perspective on your business.

Select participants for the process discovery workshops

(typically management, operations, and technical leads).

A detailed map of your processes and a tailored automation roadmap.

Step 3: Selecting Processes for Automation PoC

Based on your business requirements and the projected ROI of each potential automation, you and your RPA development partner will collaborate to identify the most important process to automate first.

The RPA development journey begins with automating a key process as a Proof of Concept (PoC).

Other processes should be placed in the backlog for future automation once the PoC is successfully validated.

What is required from you at this stage?

Your participation in selecting the process to automate.

What is the result of this step?

A detailed plan for the first automation PoC

A backlog of processes for future automation

Step 4: Selecting the Right Technology and Setting Up the Automation Environment

Once your processes are mapped and ready for automation, your RPA team will recommend the most suitable automation technology for your needs. While there are numerous tools available, the top three in the market today are UiPath, Blue Prism, and Automation Anywhere.

After choosing the appropriate automation tool, the team will proceed with selecting the necessary licenses and configuring the RPA environment.

Approval of the selected technology.

Purchase of licenses, if needed.

RPA environment configured.

Step 5: RPA Development

Once the chosen RPA platform is set up, it's time to dive into bot development! At this stage, your dedicated RPA developers will create bots based on the Process Definition Document.

The complexity of the automation may require additional coding, depending on the task. In some cases, reusable plugins or pre-built bots can expedite the process.

Every project is unique, so the approach will vary!

What’s the outcome?

A fully developed RPA bot, ready for testing.

Step 6: Review & User Acceptance Testing

After your bot is developed, it enters the testing phase.

Testing can be conducted either by a dedicated testing team or the development team. This process occurs in a secure, pre-production environment where the bot’s performance is evaluated to ensure it can effectively automate the desired tasks for users.

If the testing is successful, the bot is ready for deployment.

If any issues are identified during testing, the bot returns to the development and testing teams for further refinement.

A primary point of contact for any process-related questions and IT support (if necessary)

Final approval for the bot

Outcome of this step:

The bot is either approved for deployment or sent back for further development.

Step 7: RPA Deployment

Once the bot is developed and thoroughly tested, it's deployed to the production environment—marking the completion of your first RPA implementation.

From this point on, your team will collaborate with the bot, and the process will run automatically!

Step 8: Scaling RPA and Automating Additional Processes

Once the initial bot is deployed and the Proof of Concept (PoC) is validated, it's time to move on to automating additional processes.

The development team will revisit the backlog and prioritize the next processes for automation, based on the potential ROI.

This process can continue until all eligible tasks are automated.
